E-commerce consulting and online store audits

I help online stores grow margin, not just revenue. I break sales down into traffic, conversion, average order value and returning customers, and then show you where there’s the most to gain.

We can stop at the audit, but we don’t have to. Often the store’s team implements the recommendations itself, and I help set the order of changes. If you prefer, I’ll run the product campaigns myself, and for IT, creative, automation or more complex analytics I coordinate trusted partners and take responsibility for their work.

  • A store audit with a list of changes, most important first
  • Campaigns in Google and Meta set up for product margin
  • One monthly report on sales, margin and marketing

What I do for your online store

    Store audit

    • Sales broken down into traffic, conversion, average order value and purchase frequency
    • Store technology, analytics and partner solutions, e.g. shipping and payments
    • Past campaigns and their results

    E-commerce strategy

    • Competitors, product categories and pricing, including bestsellers and the cheapest offers
    • Target groups, messaging and brand positioning
    • Funnel, channels and budget set up for margin

    Ongoing e-commerce support

    • Product campaigns I run myself: Google Shopping (PLA), Performance Max, dynamic remarketing, catalog ads and Advantage+ in Meta Ads, and more
    • Retention and the customer base, together with automation partners (e.g. Klaviyo or Synerise)
    • A monthly report on sales, margin and marketing

When does e-commerce consulting make sense?

I usually work with stores in one of these situations. If you need someone to take over running the store for a fixed period, see Interim E-commerce Manager.

The store has hit a ceiling

The usual ways to drive sales have stopped working. I break revenue down into traffic, average order value, conversion and returning customers and check where there's the most to gain.

    Good ROAS, weak margin

Campaigns look good in the dashboard, but profit doesn't grow. I set up campaigns and budget around product margin, not revenue alone.

    Customers buy only once

Acquiring customers costs more and more, and few come back. Together with automation partners (e.g. Klaviyo or Synerise) I build the customer base and post-purchase communication.

A wholesaler starts selling direct to consumers

You have the product and wholesale customers, and the store is just starting, usually self-funded. I start with the channels that pay back fastest.

You're scaling the store for an investor or an exit

An investor or buyer will check cohorts, CAC, LTV and how repeatable sales are. I help put this in order and show it in the data.

You're weighing an e-commerce manager or an agency

You need ongoing support, but a full-time hire or an agency isn't the right fit. I work like an e-commerce manager, at the scope you need.

How much does e-commerce consulting cost?

Prices exclude VAT. I invoice in EUR on a simple B2B contract (reverse-charge VAT for EU companies), and we agree the exact scope after a free consultation.

    Store audit
    from €1,250

    one-time, excl. VAT

I review sales, traffic, conversion and average order value, store technology and campaigns, and then set priorities around margin. You get a list of quick wins, most important first, that your team can implement right away.

    Ongoing advisory
    from €1,250

    per month, excl. VAT

The Start package: a store audit and a quarterly plan, and then ongoing advisory. We focus on 2-3 priorities and meet every 2 weeks.

    Advisory and execution
    from €2,500

    per month, excl. VAT

I advise on offer, pricing and budget decisions on an ongoing basis, and implement the recommendations myself: I run product campaigns in Google and Meta. Plus a plan with KPIs and a monthly report. We meet every week.

    E-commerce strategy
    from €6,000

    per project, excl. VAT

An e-commerce strategy from the ground up: competitors, product categories and pricing, target groups, positioning, funnel, channels, budget and KPIs. Plus an implementation plan for the first months.

I don’t do one-time hourly consultations. The smallest engagement is a project or the Start package. For an audit or strategy you pay 50% upfront and 50% on delivery. If during ongoing work we clearly go beyond the scope and you don’t want to upgrade, I bill the extra work at €50 per hour, excl. VAT.

Ongoing work is paid in advance, month by month. You pay the ad budget directly to the platforms, and I only invoice my own work.

How we start and how we work

    About me

    Jędrzej Zarychta, Fractional CMO
    12+years of experience
    150+projects
    delivered

I’m Jędrzej Zarychta, and for more than 12 years I’ve worked where marketing, business and technology meet. At the KERRIS agency I built the digital marketing department from scratch and ran it, responsible for client budgets, the department’s results and the team. At Hemp Juice I went from external advisor to co-owner, and then to selling 100% of the shares to a Swedish corporation.

As a Fractional CMO, Interim Growth Manager and Interim E-commerce Manager I’ve worked with companies including Holi Health, Tutlo, Natu.Care, heycar Group and ESTYL.pl. I studied e-business at SGH Warsaw School of Economics, and management and sociology at Kozminski University.

I keep learning, with CXL courses and Google’s Internetowe Rewolucje program behind me. I use AI fluently to improve work and processes, and I also know when it’s better not to.

    How I work

    • I’m your single point of contact and take responsibility for the whole project, including the partners’ work
    • I advise, and when needed, I advise against
    • I base decisions on numbers: CAC, ROAS, LTV and margin
    • I work remotely with clients across Europe and the US, and on-site or hybrid in Warsaw (CET), in English or Polish
    • Invoices in EUR (reverse-charge VAT for EU companies), a simple B2B contract in English, NDA at the quote stage

I worked with Jędrzej on Holi from the very beginning and he helped us tremendously to gain early traction and understand what need to be done in the Growth area. High commitment, a constant drive to grow and an understanding of business goals

KERRIS could not have grown so fast or built so many performance marketing capabilities without you on board. High commitment, a constant drive to grow and an understanding of business goals are just a few of the qualities I always valued in our work together. We keep our fingers crossed for your next steps, and if you ever want to come back to agency life, the door is always open 🙂

    E-commerce consulting: frequently asked questions

    Working together

What do you check in an online store audit?

Sales broken down into four drivers: traffic, conversion rate, average order value and purchase frequency. Plus store technology, analytics, partner solutions (e.g. shipping and payments) and past campaigns and their results.

Which platforms do you work with?

Shopify, Shopware, Magento, WordPress and similar.

    Do you run product campaigns?

Yes, including Google Shopping ads, dynamic remarketing and Meta Ads campaigns, set up for sales and margin.

How are you different from an e-commerce agency?

I don't work with dozens of clients at once. I work with a few companies and connect marketing with the business and the store's technology, so I look at the results of the whole e-commerce operation, not just the campaigns.

Do you work with online stores outside Poland?

Yes. I work remotely with online stores across Europe and the US, in English, and I'm based in Warsaw (CET). I've run campaigns in markets including Poland, Germany, France, Spain, the UK, Italy, Hungary, the Czech Republic, Slovakia and the US.

Do you help wholesalers start selling direct to consumers?

Yes. I work both with B2B wholesalers and with brands selling direct to consumers, so I help combine the two models so that the new channel doesn't cannibalize existing sales.

    Pricing and contract

How much does e-commerce consulting cost?

I price a store audit with priorities and a list of quick wins as a project, from €1,250, excl. VAT. A complete e-commerce strategy is a project from €6,000, excl. VAT. In both cases you pay 50% upfront and 50% on delivery. Ongoing advisory costs from €1,250 per month and advisory and execution from €2,500 per month, excl. VAT.

Does the package price include the ad budget?

No. You pay the ad budget directly to the platforms, e.g. Google, Meta or LinkedIn. I only invoice my own work.

Is analytics setup included in the package?

I do the basic analytics setup (GA4, Google Tag Manager, pixels) myself, including e-commerce, and price it separately. More complex implementations go to trusted partners.

    How long is the contract?

A store audit and an e-commerce strategy are one-time projects, usually taking about a month. Ongoing advisory lasts at least 3 months, and then we decide together whether to keep the same scope.

What kind of contract do you use?

A simple B2B contract in English. I invoice in EUR, and EU companies get a reverse-charge VAT invoice. If you need an NDA, we can sign it at the quote stage.
